# You Shouldn't Have to Read Your P&L Alone: Why Restaurant Owners Need a Second Set of Eyes

**Short answer:** Because the biggest calls you make, like pricing, scheduling and paying back investors, come off your P&L, and a P&L doesn't explain itself. Good support has three parts: a bookkeeper who closes your books, an expert who reviews them with you every month, and a CPA who files your taxes. The middle piece is the one a lot of owners go without, and FIXE customers get it in the FIXE Expert Review.

*By the FIXE team. October 2026.*

## Key takeaways

- Your P&L tells you what happened. It doesn't tell you what to do next.
- A bookkeeper, an expert reviewer and a CPA each do a different job. You need all three, at different times.
- If your profit and your bank balance tell different stories, or you can't say when your investors get paid back, it's time for a second set of eyes.
- A monthly expert review walks through what moved, why, and a 30-day action plan with targets.
- FIXE customers get this in the FIXE Expert Review, built by people who've run restaurants.

## Why does reading your P&L alone feel so hard?

You didn't open a restaurant to do bookkeeping at midnight. But for a lot of owners, that's what the P&L turns into: a file that lands in your inbox, gets a quick look at the bottom line, and goes back in the folder.

It's not that you can't read it. It's that nobody's there to tell you which number matters this month. Food cost went up. Is that a problem, or a big order that landed late? Payroll looks heavy. Is it the schedule, or overtime nobody signed off on? Cash is up. Is that profit, or did someone put money in?

Those questions sit behind the biggest calls you make: raising prices, cutting a shift, taking on a loan, telling your investors the plan is on track. Too many owners make those calls alone.

## What does good support look like?

Good support isn't one person doing everything. It's three different jobs, done by people who are good at each one.

| Who | What they do | When you need them |
| --- | --- | --- |
| Bookkeeper | Records every sale, payroll run, invoice and bank transaction, then closes the books and hands you a P&L. | Every month. At FIXE, your P&L lands within about 5 business days of month-end. |
| Expert reviewer | Reads your closed books with you, explains what moved and why, and sets a 30-day action plan with targets. | Every month, right after the books close. It matters most when you have investors, loans or more than one location. |
| CPA | Prepares and files your taxes and answers your tax questions. | At tax time, and before big decisions that change your tax bill. |

None of these replaces the others. A great bookkeeper gives you clean, on-time books. A great CPA keeps your taxes right. The expert review is the conversation in between: someone sitting down with your closed books and saying, here's what moved, here's why, and here's what we'd do this month.

## What are the signs you need a second set of eyes?

- **You skim straight to the bottom line.** If you only read the last row, you're missing the story above it.
- **Your profit and your bank balance don't agree.** Cash can rise in a bad month and fall in a good one. Someone should tell you why.
- **You have investors or loans.** If you can't say whether you're on track to pay them back on time, that's the first question to answer.
- **You're 0 to 3 years open.** You're still learning what a normal month looks like for your restaurant.
- **A cost line jumped and nobody can say why.** A one-month spike can be timing or a real problem. You need to know which.
- **You run more than one location.** Every location has its own story, and a combined P&L can hide it.

## What does a monthly expert review cover?

A good review is short, and every section ends with one key message you can act on. Here's how the FIXE Expert Review is built:

1. **Operating profit.** Did you make money this month, and how does it compare to last month?
2. **Sales.** What moved, food or beverage, and why.
3. **Discounts and leakage.** Comps, discounts, refunds and chargebacks, and whether they're under control.
4. **Food cost.** Whether purchases are moving with sales.
5. **Beverage.** Real cost changes versus timing, like a big order landing at month-end.
6. **Labor.** Payroll against your sales and your schedule.
7. **Prime cost.** Food cost, beverage cost and payroll together, as a share of net revenue.
8. **Overhead.** Rent, admin, card fees, utilities, supplies and marketing.
9. **Cash flow and financing.** Where your cash really came from, and what loan and advance repayments are taking out.
10. **Next-month action plan.** Each priority, the action, and the threshold that tells you it's working.

That last part is the point. Your books tell you what happened. Your Expert Review tells you what to do next. To see it on a sample restaurant, read [7 things a monthly expert review catches that your P&L won't tell you](https://hub.getmyfixe.com/communal-table/what-a-monthly-expert-review-catches).

## Why should your reviewer be someone who's run a restaurant?

A spreadsheet can tell you payroll went up. Someone who's built a Friday night schedule can tell you whether that's overtime nobody approved or a busy weekend you staffed for on purpose. That's the difference between a report and advice.

FIXE only does restaurants, and our team includes people who've run them, including former owners and GMs. Every FIXE Expert Review is built by Dan Margolis, our Director of Finance, and our restaurant team. Dan rose from busser to Director of Operations and later CFO of a major Los Angeles restaurant group. [Meet Dan](https://hub.getmyfixe.com/communal-table/meet-dan-margolis).

## What do FIXE customers get?

The FIXE Expert Review is a monthly, CFO-level review of your restaurant's numbers, built for your restaurant on the books FIXE closes. Each month you get a short deck: what moved, why, and a 30-day action plan with targets. You also have a dedicated account manager who knows your business.

If you have investors, start with the question that keeps a lot of owners up at night: [are you going to pay your investors back on time?](https://hub.getmyfixe.com/communal-table/pay-your-investors-back-on-time)

## Frequently asked questions

### Why do restaurant owners need someone to review their P&L?

Because a P&L shows what happened, not what to do about it. A reviewer who knows restaurants explains what moved, why it moved and what to change this month, so you're not making big calls alone.

### What's the difference between a bookkeeper, an expert review and a CPA?

A bookkeeper closes your books and delivers your P&L. An expert review reads those closed books with you and sets a 30-day action plan. A CPA prepares and files your taxes and answers your tax questions.

### How often should I review my P&L with someone?

Every month, right after your books close. Monthly reviews catch a cost line moving before it turns into a habit.

### What is the FIXE Expert Review?

It's a monthly, CFO-level review of your restaurant's numbers, built on the books FIXE closes. You get a short deck covering what moved, why, and a 30-day action plan with targets.

### How do I get a FIXE Expert Review?

It's what FIXE customers get. If you're talking to FIXE about bookkeeping, ask about it on your first call. If you're already a FIXE customer, ask your account manager.

## Get a second set of eyes on your numbers
