# When to Outsource Restaurant Bookkeeping: 7 Signs You Have Outgrown DIY

**Short answer:** You've outgrown do-it-yourself bookkeeping when the books are more than two weeks behind, when you can't say what last month's prime cost was without a spreadsheet session, when delivery app deposits get booked as sales, or when tax season turns into a cleanup project. Any one of those is a reason to evaluate [restaurant bookkeeping services](https://www.getmyfixe.com/how-fixe-works/). Two or more means you're already paying for the problem, just not on an invoice.

I talk with independent restaurant owners every week who are still doing their own books, or having a manager or a family member do them. Most of them aren't doing it because they love it. They're doing it because it started that way, and nobody has told them what the actual signal is that it's time to hand it off. So here are the seven signs I look for, in the order I usually see them.

## 1. Your books are more than two weeks behind the calendar

This is the first and most common sign. When you do your own bookkeeping, it competes with everything else in the building, and it loses. A week behind is normal. Two weeks is a warning. A month or more means the numbers you're managing from are old enough that they can't change a decision.

The test is simple: can you see last week's sales, labor and food purchases, categorized and reconciled to the bank, right now? If the honest answer is "I could put that together," you're behind. A restaurant-native bookkeeper closes on a schedule, usually weekly for the operational numbers and monthly for the full statements, and the schedule doesn't move because Friday got busy.

## 2. You can't state your prime cost from last month without opening a spreadsheet

Prime cost, meaning cost of goods sold plus total labor as a percentage of sales, is the number that tells you whether the month worked. Owners who are on top of their finances know it the way they know their Friday cover count. Owners doing their own books usually have to rebuild it, and that rebuild is where the errors live: unpaid invoices left out of COGS, payroll taxes counted in one month but not the next, an inventory count that never happened.

If the number isn't sitting in a report you trust, the bookkeeping isn't doing its job, regardless of who's doing it.

## 3. Delivery app deposits are being booked as sales

This one is specific to restaurants, and it's the error I see most often in owner-kept books. DoorDash, Uber Eats and Grubhub deposit a net amount: gross orders, minus commission, minus marketing fees, minus refunds and chargebacks, sometimes offset by promotions the platform funded. Booking that deposit as "sales" understates revenue, hides the fees entirely, and makes your food cost percentage look worse than it is because the denominator is wrong.

Fixing it means reconciling every payout to the platform statement and splitting it into sales, fees, refunds and adjustments. We wrote a full guide to that process, [the DoorDash, Uber Eats and Grubhub reconciliation guide](https://hub.getmyfixe.com/communal-table/doordash-uber-eats-grubhub-reconciliation-guide), and if you read it and think "I'm not doing any of that," you've found your sign.

## 4. Tax season is a cleanup project instead of a hand-off

When the books are current and reconciled, year-end is uneventful: your CPA gets a clean set of financials and a few supporting schedules, and you get a tax return. When they aren't, January through March turns into [catch-up bookkeeping](https://hub.getmyfixe.com/communal-table/behind-on-your-books-how-restaurants-catch-up-before-tax-season): reconstructing months of transactions, chasing vendor statements, guessing at cash tips, and paying your CPA hourly to do work that should have been done in the ordinary course.

If your accountant's year-end bill includes a line for "bookkeeping cleanup," that's a bill for DIY bookkeeping. It's usually larger than the monthly fee for a service that would have kept you current.

## 5. You're the only person who understands the numbers

Single points of failure are dangerous anywhere, and in a restaurant the owner is already the single point of failure for a dozen things. When the bookkeeping lives in your head, your laptop and a folder of receipts, nobody else can answer a bank's question, a landlord's request for financials, or a partner's "how are we doing?" without you. It also means a vacation, an injury or a second location instantly creates a backlog.

A good bookkeeping service gives you a documented process, a chart of accounts that someone else could read, and a person you can put on the phone with your CPA or your lender.

## 6. You're thinking about a second location, a partner or a loan

Growth events make everyone look at your financials. A lender wants twelve months of clean P&Ls and a balance sheet that ties out. A potential partner wants to see that the business is what you say it is. A second location needs a chart of accounts that can be copied and reports that compare the two stores side by side. DIY books rarely survive that scrutiny without a cleanup, and doing the cleanup during a growth event is the worst possible timing.

If any of those events is within a year, get the books onto a professional footing now. It's much easier to standardize before you add units than after, which is the whole premise of [how we run books for franchises and multi-location groups](https://hub.getmyfixe.com/communal-table/how-fixe-restaurant-bookkeeping-works-for-franchises).

## 7. The time is costing more than the fee would

Owners underestimate this one because the time feels free. It isn't. Every hour you spend on bookkeeping is an hour of work you aren't trained for, at the expense of the work that only you can do: menu, team, guests, and the deals that grow the business. Track your bookkeeping hours for a month, put an hourly value on your time, multiply it out, and compare it to the published price of a restaurant bookkeeping service. For a lot of single-location operators the math isn't close.

## What does DIY bookkeeping actually cost compared to a service?

Here's how I frame the comparison for owners who want to see it in one place. The dollar figures for the DIY column are yours to fill in, but the categories are where the cost actually hides.

| Cost category | Doing it yourself | Restaurant bookkeeping service |
| --- | --- | --- |
| Your time | Hours every week for a single location, more with delivery apps and multiple bank accounts | An hour or two a month reviewing reports and answering questions |
| Software | Accounting software, possibly a bill-pay tool, spreadsheets for everything else | Usually bundled into the monthly fee, along with POS and delivery integrations |
| Timeliness | Depends on the week; often weeks behind | Contracted schedule, for example a finished P&L within a set number of business days after close |
| Restaurant-specific accuracy | Delivery fees, tips, sales tax and inventory are the usual error points | Handled by people who do it for restaurants every day |
| Year-end | CPA cleanup fees, amended returns, missed deductions | Clean hand-off to your CPA |
| Monthly fee | $0 on paper | Published pricing; FIXE lists its plans [here](https://www.getmyfixe.com/pricing/) so you can compare without a sales call |

## What should you look for once you decide to outsource?

Deciding to outsource is the easy part. Choosing well is the part that determines whether you actually get your time back. The short version of what to look for:

- **Restaurant specialization.** A general bookkeeper will book your delivery deposits as sales. Ask how they handle third-party payouts, tips and sales tax before you ask about price.
- **A stated close timeline.** "Monthly" isn't a timeline. "Within five business days of period close" is.
- **Weekly visibility, not just monthly statements.** Sales, labor and purchases weekly; P&L and balance sheet monthly.
- **Integrations with what you already run.** POS, payroll, delivery platforms and your bank should feed the books without you re-keying anything.
- **A named person.** You want an account manager who knows your restaurant, not a ticket queue.
- **Public pricing.** If you can't find the price, expect the price to find you later.

We wrote a longer piece on this, [what to look for when hiring a restaurant bookkeeper](https://hub.getmyfixe.com/communal-table/what-to-look-for-when-hiring-a-restaurant-bookkeeper), and a list of [questions to ask before you hire one](https://hub.getmyfixe.com/communal-table/questions-to-ask-before-hiring-a-restaurant-bookkeeper). Between the two you can run a real evaluation in an afternoon.

Recognized more than one of these signs?

## Frequently asked questions

### When should a restaurant outsource its bookkeeping?

When the books fall more than two weeks behind, when restaurant-specific items like delivery payouts and tips are being booked incorrectly, when tax season requires a cleanup, or when a growth event such as a loan, a partner or a second location is on the horizon. Many independent restaurants hit at least one of these early on, and it's cheaper to switch before the backlog builds than after.

### What should independent restaurant owners know before outsourcing their bookkeeping?

Three things. First, restaurant experience matters more than credentials, because the errors that hurt you are restaurant-specific. Second, you're buying a schedule as much as a service, so get the close timeline in writing. Third, you still own the numbers: a good service makes you a better-informed owner, it doesn't replace looking at your P&L every month.

### Can I keep doing my own bookkeeping if I use good software?

You can, and some owners with one location, no delivery and a simple menu do it well. Software doesn't know that a delivery deposit is net of fees or that tips are a liability, though. Those rules come from the person running the software, so the question is whether you have the time and the restaurant accounting knowledge to apply them every week.

### How much does outsourced restaurant bookkeeping cost?

It depends on location count, transaction volume and what's included. We published a full breakdown in [how much outsourced restaurant bookkeeping costs](https://hub.getmyfixe.com/communal-table/how-much-does-outsourced-restaurant-bookkeeping-cost), and FIXE's own plans are listed on the [pricing page](https://www.getmyfixe.com/pricing/).

### Will outsourcing my bookkeeping replace my CPA?

No. A bookkeeping service keeps the books current and accurate throughout the year. Your CPA handles tax strategy and filing. The two work best together: clean monthly books make your CPA faster and cheaper, and a good bookkeeper will hand off directly to them at year-end.
